How do I stop relying on referrals for new business?
Stourhead Holdings · Updated 6 October 2026
Short answer
Keep the referrals and stop depending on them. Referral concentration is the first constraint we see in founder-led companies: deal flow depends on a small circle of relationships, arrives when it arrives and cannot be scaled on purpose. The replacement is a direct channel to the whole market you could serve, timed to the moments when a buyer has a reason to talk, run under your brand and qualified before anyone on your team spends an hour.
What referral dependence costs
Referrals are the best leads a company gets and the weakest strategy it can run on. They arrive warm, they close well and they cost nothing, which is why most founder-led companies live on them for a decade. The costs are structural. There is a ceiling, set by the size of the circle. There is no control over timing, so the pipeline is full one quarter and empty the next. The referred accounts cluster around the same few relationships, which is customer concentration in another form. And to a buyer of the company, a revenue line that depends on who the founder knows is rented revenue, priced accordingly.
Keep the referrals, add the channel
The aim is a second source of qualified conversations that the company controls: the whole market it could serve, approached directly, at the moments a buyer has a reason to talk. Referrals keep coming. They stop being the only thing.
- Map the market. Every company that fits, with the decision makers who can say yes. For most of our clients that is a few hundred to a few thousand accounts, drawn from the 70M+ companies and 200M+ decision makers in our data layer.
- Watch for signals. Financing activity, equipment and capex, permits and bid records, leadership hires, new locations, ownership and succession. A signal is a reason to approach now.
- Approach under your brand. Messaging written for the buyer's situation, approved by you, sent in your name through the route that suits the account: warm introduction, direct outreach or senior network.
- Qualify before you spend an hour. Commercial fit, authority, intent and timing, checked on every reply.
- Nurture the rest. Buyers who are not ready stay in a sequence until their timing changes. Many of next year's accounts are this year's polite declines.
- Measure and refine. Which segments respond, which messages work, which channels produce. The next cycle is built on the evidence.
What changes in the first ninety days
Weeks one and two: the mandate is written and the messaging approved. Weeks three and four: the market is mapped and the channels prepared. Month two: outreach runs, replies are screened and the first qualified conversations reach your team. Month three: the response data shows which segments deserve more of the effort, and the mandate is refined. By the end of the cycle the company has a second pipeline, a documented process and a view of its market it did not have before.
Will direct outreach damage the reputation we built on referrals?
Not if it is done the way a referral would be: specific, timed and respectful of the buyer's position. The approaches that damage reputations are the generic ones. A message to a named decision maker about a change in their business, in your voice, inside guardrails you approved, reads as what it is: a serious company paying attention. In regulated markets such as commercial insurance and lending, the guardrails are set before anything goes out.
How Stourhead runs it
Referral concentration is the first constraint we see in founder-led companies, and building the second channel is the core of what we do. Our clients have generated $60M+ of revenue through business-development infrastructure built this way. The channel runs under your brand, the replies are screened by people with commercial judgement, and the market, the history and the process are yours when the cycle ends.
Questions we are asked
Do referrals stop when we add a direct channel?
No. They tend to increase, because the company becomes visible to more of its market and the conversations the channel starts create new referrers.
How do we know which buyers to approach first?
Signals. A company that has just financed equipment, opened a site, hired a new operations lead or reached a founder's succession window has a reason to talk now. The data layer tracks these across 1,000+ industries, so the first approaches go to the accounts with the strongest reason.
What does it take from our side?
A few hours to define the mandate and approve the messaging, then the screened conversations themselves. Everything else runs for you.
What if our market is regulated?
Messaging and compliance guardrails are agreed before any outreach, and the channel is built brand-safe. Commercial insurance and specialty lending are among the markets we serve, and in both the guardrails are set first.
