How can I grow revenue without hiring more salespeople?

Stourhead Holdings · Updated 6 October 2026

Short answer

Build the system that starts qualified conversations before you add people to close them. Most founder-led companies are short of a repeatable way to reach the right buyers at the right moment, and a salesperson hired into that gap spends the first months looking for leads at full cost. Put the finding into infrastructure the company owns: a mapped market, outreach under your brand, replies screened for fit, intent and timing. The people you already have then close more, and the decision to hire is made on what the system produces.

Why hiring first usually fails

A salesperson converts demand and does not create it. Hired into a company with no mapped market, no tested message and no channel, the first months go on building a list, learning the pitch and chasing whoever will take a call, at full cost, while the founder still closes everything that matters. If the hire leaves, the list and the relationships leave too. The company has paid for activity and kept nothing.

None of this makes a salesperson the wrong hire. It makes the order wrong. The system that finds and qualifies buyers should exist before the person who closes them walks in, so the hire inherits a pipeline and a process on the first day.

Four levers that grow revenue without headcount

None of the four needs a new employee. All four need infrastructure.

What the system consists of

What it does to the value of the company

Revenue that depends on the founder's relationships, a referral circle or a single large account is rented. Revenue the company produces on its own, from a system it owns, is owned. Buyers of companies price the difference. The illustrative range on our site is 3 to 5 times EBITDA for rented revenue against 6 to 10 times for owned, and while every company and sector varies, the direction holds in the transactions we have been part of. A revenue system built now can be worth more than the revenue it produces, because it changes what the whole company is worth.

When to hire

When the system produces more screened conversations than your current team can take. That is a good problem, and it is the moment a salesperson earns the salary from the first week, because the list, the message, the timing and the first conversation have already been done. Hiring into a working system is how a company adds capacity without adding risk.

How Stourhead builds it

We build the system inside your company over a 90-day cycle: mandate and messaging in weeks one and two, market mapping and channel setup in weeks three and four, outreach and qualification in month two, and a leadership review of every segment in month three. Our clients have generated $60M+ of revenue through infrastructure built this way. Before Stourhead, George Vaughan led the sales and marketing effort that took an investment bank from about $100,000 a month in revenue to a $20M run rate inside a year, on the same principle: build the machine first, then staff it.

Systems the company keeps, revenue it can defend, and a machine that runs after we leave. That is the standard.

Questions we are asked

Does this work for a professional services firm with long sales cycles?

Yes, and it is where it works best. Long cycles with several decision makers are the markets where a referral circle runs out first and where a timed, specific approach stands out. The mandate is written for your market: the accounts, the decision makers and the moments that matter.

How much of my time does it take?

A few hours to define the mandate and approve the messaging, then the conversations themselves. The mapping, the outreach, the screening and the reporting are done for you. Most founders find their prospecting time goes down and their closing time goes up.

What happens to the system if we stop working together?

It stays. The target universe, the messaging, the outreach history and the response data are handed over, and the processes are documented so your team can run them. That is the point of building it inside the company.

Is this just outsourced lead generation?

Lead generation sells activity: names, meetings, appointments. This builds an asset: a defined market, a tested message, a channel under your brand and a qualification standard, all of which the company keeps. The output is conversations with decision makers who meet written criteria, and the measure is revenue.

Can we build this ourselves?

Yes, with time and the right data. Most founders we work with have tried, and the constraint was never the idea. It was the weekly discipline, the data layer and the judgement to read replies. Building it with a partner is faster, and the result is the same: a system that belongs to you.
