Should I outsource business development or hire a salesperson?
Stourhead Holdings · Updated 6 October 2026
Short answer
Hire when you have more qualified conversations than your team can close. Outsource the finding when you do not. The two answer different problems: a salesperson converts demand, and business-development infrastructure creates it. Most founder-led companies have a demand problem dressed as a headcount problem, and the cheapest way to find out is to build the channel first and read what it produces.
Two different jobs
A salesperson converts demand that exists: takes the meeting, scopes the work, negotiates and closes. Business development creates the demand: decides who to approach, when and with what, runs the channel every week and screens what comes back. In a founder-led company the second job is usually done by the founder in the gaps, and the first job is done by the founder too. Asking which to add first is asking which job is the bottleneck.
The comparison
| Hire a salesperson | Outsource business development | Hire a marketing agency | |
|---|---|---|---|
| Solves | Closing capacity. | Demand creation. | Awareness and reach. |
| Starts producing | After ramp, once a list and a message exist. | Within weeks, under your brand. | After campaign setup, measured in reach. |
| Depends on | One person staying and performing. | A written mandate and a weekly system. | Budget continuing. |
| You keep | The person, while they stay. | The mapped market, the messaging, the history and the data. | Creative assets. |
| Right when | Qualified conversations exceed closing capacity. | Qualified conversations are the constraint. | Buyers must find you. |
The order that works
- Build the channel first. Map the market, approve the message, start outreach under your brand, screen the replies. Within a 90-day cycle you know which segments respond and how many conversations the market will give you.
- Read the output. If screened conversations exceed what the founder and the current team can close, hire. If they do not, the problem was demand, and a hire would have sat waiting.
- Hire into the system. The new person inherits a list, a message, a pipeline and a standard, and produces from the first week.
What to require from an outsourced partner
- Outreach under your brand, with messaging you approve and compliance guardrails you set.
- A written standard for what counts as a qualified conversation, and a remedy when one fails it.
- Replies read by people with commercial judgement, so your time goes to conversations that can close.
- Reporting by segment, message and channel, shared with you.
- Full handover of the market, the history and the process when the engagement ends.
Where Stourhead sits
We build and run business-development infrastructure inside the client's company: a 90-day cycle from mandate to qualified conversations, outreach under the client's name, every reply screened for fit, intent and timing, and everything handed over. Our clients have generated $60M+ of revenue this way. We cure or replace any introduction that fails a written criterion, and our fees follow the outcome, so the incentive is the same as yours.
Questions we are asked
Can we do both at once?
Yes, if the hire is scoped to closing. A salesperson and an outsourced channel started on the same day work well when the salesperson's job is to take screened conversations, and badly when the salesperson is also expected to build the list.
What if we already have a salesperson?
Then the question is whether they are prospecting or closing. If most of their week is spent finding people to talk to, a built channel returns that time to closing and usually changes their numbers within a cycle.
How do we judge an outsourced partner after 90 days?
Against the written mandate: share of the market reached, replies from decision makers, conversations that passed fit, intent and timing, and what those conversations became. Revenue takes longer than a quarter in most relationship markets. Qualified conversations do not.
Does outsourcing business development harm our relationship with customers?
Not when it runs under your brand with messaging you approved, and when the first substantive conversation is with your people. The buyer meets your company. The system behind the approach is invisible to them, as it should be.
